Find the actual system
Observe who edits the file, where its inputs come from, what calculations matter and which downstream decisions depend on it.
Pay attention to separate copies, colour conventions, hidden tabs and messages sent outside the spreadsheet. Those are parts of the workflow too.
Separate calculation from coordination
Some spreadsheets are mainly calculators. Others are databases, task queues and approval systems disguised as grids. Each role suggests a different improvement.
- Protect valuable calculations with explicit inputs and tests.
- Move shared records into one controlled source when version conflicts cause errors.
- Add status, ownership and history where the work needs coordination.
- Keep exports where people still need a familiar offline artefact.
Migrate one boundary at a time
A focused internal tool can sit beside the existing spreadsheet while one workflow is proven. That creates evidence, supports comparison and gives users time to expose missing edge cases.
The spreadsheet can retire when the replacement has earned trust—not simply because a launch date arrived.
